Fractional CMO vs agency, full-time and interim CMO

A fractional CMO leads marketing part time and owns the strategy and the numbers. An agency executes the work you brief it on. A full-time CMO leads marketing every day on a permanent contract. An interim CMO leads full time for a fixed period, usually while you hire. A consultant advises on a defined problem and hands it back.

Fractional CMO vs marketing agency

An agency is accountable for what it delivers: campaigns, content, traffic, the channel metrics in its report. A fractional CMO is accountable for marketing's contribution to pipeline and revenue, and decides what the agency should work on.

Start with a fractional CMO when:

  • Agency reports look fine and pipeline doesn't move
  • You can't brief an agency properly because ICP and positioning aren't agreed
  • You've changed agencies and the results didn't change
  • Nobody internal can judge whether the agency's plan is right

Start with an agency when:

  • Strategy and positioning are clear and the team lacks capacity
  • You need a specific skill at volume, such as paid acquisition, SEO or design
  • Someone internal can already set priorities and review the work

Using both

The fractional CMO sets the strategy, writes the brief, agrees targets with the agency and reviews results each month. The agency executes.

Fractional vs full-time CMO

A fractional CMO costs less up to about two or three days a week and starts within weeks. Per hour, it bills 1.81x a full-time CMO's hourly-equivalent rate. A full-time CMO is there every day, builds the team for the long term and is on the executive team permanently. Read the fractional CMO cost guide for the break-even math.

Move to full time when:

  • Marketing needs more than three days a week of leadership
  • The team has grown to the point where it needs a manager every day
  • The board expects a permanent marketing executive
  • The budget supports an executive salary and equity

A fractional CMO can make that transition easier. They scope the role, help run the search and hand over the team, the plan and the reporting to the new hire.

Fractional vs interim CMO

Both lead the function. An interim CMO works full time for a set period, usually a few months, and fills a gap: a CMO left, a turnaround, a relaunch. A fractional CMO works part time with no fixed end date and runs marketing on an ongoing basis.

Choose an interim CMO when the situation needs someone every day and has an end date. Choose a fractional CMO when you need senior leadership on an ongoing basis without full-time hours.

Fractional CMO vs marketing consultant or freelancer

A consultant works on a defined problem, such as a positioning project or a channel audit, delivers recommendations and leaves. A freelancer executes specific tasks. Neither owns the team, the budget or the numbers.

A fractional CMO owns the function for as long as the engagement runs. Some start with a consulting-style diagnostic and move to a retainer once both sides agree on the plan.

Part-time, outsourced or virtual CMO: is it the same thing?

Mostly yes. "Part-time CMO", "outsourced CMO" and "virtual CMO" are other names for a fractional CMO: a senior marketing leader working with you for part of the week under a contract. Some firms use "outsourced CMO" for a package that includes an execution team, so check what the offer covers.

FAQ

Can a fractional CMO manage my marketing agency?

Yes. Setting the agency's priorities, briefing it and reviewing its results is part of most fractional CMO roles.

Is a fractional CMO more expensive than an agency?

They pay for different things. The agency fee buys execution and the fractional CMO fee buys leadership. Many companies pay for both.

What is the difference between a part-time and a fractional CMO?

In practice, none. Both describe a senior marketing leader working a few days a week under contract.

How long does an interim CMO engagement last?

Usually a few months, until a permanent CMO starts or the situation that required one is resolved.

Do I need a CMO at all?

Not before product-market fit, and not while the founder can still lead marketing and sales. You need a marketing leader when growth depends on channels and a team the founder no longer has time to run.

Can a fractional CMO become full-time?

Sometimes. If both sides want it, check whether the contract has a non-solicitation clause or a conversion fee.
